Audit delay in a large company is rarely caused by one late document. It usually results from several unresolved issues accumulating across entities, systems and functions: the financial close is incomplete, intercompany balances do not reconcile, accounting estimates are not supported, technical conclusions remain undecided, data extracted from systems cannot be validated, and local teams respond to audit requests at different speeds. The CFO should therefore manage audit readiness as a year-round financial reporting process rather than as a year-end document-submission exercise.
The first step is to work backward from the required reporting date and establish one integrated close-and-audit calendar. The timetable should cover local closing, consolidation, management review, preparation of financial statement disclosures, audit committee meetings, board approval and issuance of the auditor’s report. Each subsidiary and central function should understand not only when its accounting close is due, but also when the information must be sufficiently final for audit testing. A reporting timetable is ineffective if the finance team closes the ledger on time but continues changing major balances and disclosures throughout the audit.
The CFO should appoint a central audit coordinator or audit project management office with sufficient authority to follow up across business units. A single request tracker should identify every audit request, responsible owner, original due date, revised due date, submission status, auditor feedback and remaining action. The tracker should distinguish between documents submitted and documents accepted as complete. Sending an unreconciled spreadsheet or unsupported calculation may technically close a request from management’s perspective, but it does not provide the auditor with sufficient appropriate evidence.
The quality of the prepared-by-client package is more important than the number of files uploaded. Each significant balance should have a clear lead schedule that agrees with the general ledger, trial balance and financial statements. Supporting schedules should show the source of data, accounting logic, reconciling items, reviewer and conclusion. Files should be internally reviewed before being sent to the auditor. The audit team should not become the first reviewer to discover that a schedule does not add up, does not reconcile with the ledger or uses a different reporting currency from the financial statements.
Large companies should conduct a pre-close or dry-run close before year-end. High-risk reconciliations, consolidation entries, intercompany eliminations and disclosure schedules can be tested using data through an earlier month. This allows the company to identify system problems, missing data, incorrect mapping and capacity constraints before the final reporting period. It also enables the auditor to perform more work during the interim audit rather than concentrating all procedures after year-end.
Technical accounting matters should be resolved before the final close. Transactions such as acquisitions, disposals, restructurings, refinancing, contract modifications, new revenue arrangements, share-based payments, leases, impairment and complex tax positions should not remain open until the last week of the audit. Management should prepare an accounting position paper that explains the facts, relevant accounting requirements, alternatives considered, significant judgments, calculations and proposed disclosures. Early discussions do not require the auditor to make management’s decision, but they allow disagreements and requests for additional evidence to be identified before they affect the reporting deadline.
Accounting estimates are a common source of delay because management may provide only a final number without the underlying model, assumptions and evidence. For impairment, expected credit losses, inventory provisions, fair values and other significant estimates, the company should prepare the model, data sources, governance approvals, historical accuracy analysis, external evidence and sensitivity calculations before the auditor begins detailed testing. The IAASB’s ISA 540 implementation briefing was specifically developed to help CFOs and other preparers understand the information auditors may need when evaluating accounting estimates and related disclosures.
Consolidation should be treated as a controlled process rather than a final spreadsheet exercise. The group finance team should establish common reporting instructions, chart-of-account mapping, accounting policies, reporting templates and submission deadlines. Intercompany differences should be resolved between counterparties before reporting packages are submitted to group finance. Foreign currency translation, acquisitions, disposals, non-controlling interests and consolidation adjustments should be supported by standard calculations and reviewed centrally. For group audits, ISA 600 (Revised) strengthens the planning, direction and supervision of work involving business units and component auditors, making early coordination among the group team, local finance teams and local auditors particularly important.
System-generated information also needs to be audit-ready. The company should know which reports, data extracts and spreadsheets support significant balances and controls, who can modify them and how their completeness and accuracy are verified. When a company introduces a new ERP, consolidation system or reporting tool close to year-end, the CFO should ensure that data migration, interfaces, access rights, report logic and reconciliations are tested before the audit. Providing a large volume of data does not solve the problem if the company cannot explain how the data was generated or demonstrate that it is complete.
The CFO should also control the number and timing of changes to the financial statements. Management review should occur before the draft is provided to the auditor. Changes requested by the CEO, tax team, legal team, investor relations and business units should be coordinated through one controlled process. Repeatedly replacing the trial balance or draft financial statements forces the auditor to determine which procedures must be repeated and whether previously obtained evidence remains valid.
Audit differences should be evaluated promptly rather than accumulated until the end. Management should assign an owner to each proposed adjustment, investigate the cause, determine whether similar errors exist elsewhere and decide whether to record the correction. ISA 450 addresses the accumulation and evaluation of misstatements identified during the audit. A structured process for resolving differences early reduces the risk that many individually small matters become a major closing issue during the final days of the engagement.
Clear escalation rules are essential. Routine requests may be handled between the finance and audit teams, but disagreements involving significant accounting judgments, scope limitations, suspected fraud, going concern, covenant breaches or major control failures should be escalated quickly to the CFO, engagement partner and, where appropriate, the audit committee. ISA 260 requires effective communication between the auditor and those charged with governance. Regular status meetings should therefore focus not only on the percentage of requests completed, but also on unresolved high-risk matters, decisions required and potential consequences for the reporting timetable or auditor’s report.
The audit committee can support timely reporting by challenging both management and the auditor. It should ask whether finance has adequate resources, whether critical accounting issues were raised early, whether local entities are meeting deadlines and whether unresolved matters may affect the audit opinion. However, pressure to meet a deadline should not result in incomplete evidence or premature conclusions. ISA 220 (Revised) places responsibility on the engagement partner and team for managing audit quality, meaning that the audit timetable cannot override the need to perform sufficient work and resolve significant judgments.
After the audit, the CFO should perform a formal lessons-learned review. Every late request should be classified according to its root cause, such as an inefficient close process, unclear ownership, weak accounting knowledge, unavailable data, system limitations, insufficient review or late management decisions. The remediation plan should be integrated into the following year’s close calendar, training programme, system improvements and staffing plan. Otherwise, the same delays will reappear under different request numbers.
In summary, CFOs reduce audit delay by improving the quality and discipline of financial reporting, not by asking the auditor to work faster at year-end. The strongest approach combines an integrated calendar, central project management, high-quality supporting schedules, early resolution of technical matters, robust estimate documentation, controlled consolidation, reliable system data, prompt resolution of audit differences and clear escalation to senior management and the audit committee. A company that is consistently audit-ready will normally close faster, produce more reliable financial information and face fewer last-minute surprises.
